The smell of the place

"Revitalizing people has a lot less to do with changing people,
and has a lot more to do with changing the context that companies,
that senior managers, create around their people". "Context, is hard to describe" As one manger called it - its "the smell of the place".


"Gó to the forest of Fontainebleau in spring. Go with a firm desire to have a leisurely walk, and you can't! The moment you enter the forest, there is something about the (..) of the air, there's something about the smell of the trees in Spring. You want to jump, you want to walk, to catch a branch, to run. To do something!"

"At the end - the issue is how do we change the context. How dó we create Fontainebleau forests inside companies".

 

"What's the typical context you will find in many companies, .. from the perspective of the front-line person ... It's a box of

  • Constraint,
  • Compliance,
  • Control and
  • Contract.

That's the smell we create!" "And then we say 'you have to actively create change; you have to take initiative to cooperate'. Where are we going to get these behaviors??"

 

"Few companies have the dimensions of

  • Stretch (every individual trying to do more, rather than less) ,
  • Discipline (embedding norms of self-discipline. Shaping day to day behavior),
  • Trust (not contract) and
  • Support (management seen as those who exist with only one purpose: to help me win")

"Stretch, Discipline, Support and Trust. Don't intellectualize thes words. Try to sense, the smell that can be created if those are the norms of behavior".

 

"Self-discipline is meeting the budget, but it is much more. It is - if a meeting starts at 9, everybody is there at 9. It is - if people collectively agree to a decision in a management committee, even if you individually do not agree, you do not start challenging that decision or unravelling it immediately outside in the corridor".

"People debate, people argue, but at the end - a decision is taken. And they agree or disagree, but commit".

 

"Ultimately what’s the test of quality of management of a company (performance, we know, is a very noisy measure), the context that management creates - that shapes the behavior of people, creating Stretch, Discipline, Trust and Support".

Verhipt interessante gedachtegang van @Koen Veltman in #SlowManagement, wintereditie 2018 “Holacracy voorbij”.. Vooral - rond structuur en cultuur. Wat bepaalt wat, in welke mate  op welke termijn? het was peter Drucker die ooit vewoorde "Culture eats strategy for breakfast".  “Veel topmensen leggen de nadruk op strategie, maar de cultuur van een organisatie is sterker. Die bepaalt of de strategie wordt uitgevoerd. Structuur en cultuur gaan hand in hand, maar uiteindelijk is de structuur bepalend. Als (je) die verandert, krijg je er gratis een cultuurverandering bij. Het is zaak een structuur te kiezen die past bij de inhoud van het werk en de omgeving waarin dat werk plaatsvindt.” aldus Koen Veltman. 

Uit onderzoek (Wageman, 1997) van 43 zelfsturende teams van de Customer Service Organisatie bij Xerox, komt onomstotelijk naar voren dat de kwaliteit van het teamontwerp een grotere impact heeft  op het zelfsturend vermogen dan coaching.

  • goed ontworpen teams vertonen veel sterkere tekens van zelfsturing, dan slecht ontworpen teams
  • kwalitatieve coaching blijkt veruit de meeste impact te hebben op goed ontworpen teams
  • slecht ontworpen teams reageren nauwelijks op goede coaching
  • slechte coaching heeft de meeste invloed op slecht ontworpen teams, en 
  • een goed teamontwerp en kwalitatieve coaching kunnen elkaar versterken


De bevindingen suggereren dat de eerste stap in het creëren van zelfsturende teams is om het team goed te ontwerpen. Alleen dan heeft het zin om aan de slag te gaan met coaching.
